Before day one
- Run the 30-minute test checklist on your own phone.
- Decide the one outcome you will judge the pilot on (bookings, promises, qualified leads).
- Start small: 20-50 calls a day, or a few hundred in total.
The daily routine (20-30 minutes)
- Listen to 10-20 calls: a mix of outcomes, including the shortest ones.

Day-by-day
- Day 1: listen to almost every call. Fix pronunciation and the opening line.

- Day 6-7: compare the pilot outcome with your team's baseline. Decide to scale, adjust or stop.
Judge on outcomes, not minutes
A pilot is a success if it produces the outcome you chose at an acceptable cost per outcome, not if it uses a lot of minutes.
